Ausgangslage

The Goodyear Tire & Rubber Company is the world's third-largest tire manufacturer with 74,000 employees and 52 production plants at the time. In 2015, the global rollout of a new production system based on the Toyota Production System (TPS) began. With Plant Optimization, the plants received a new “operating system” to improve processes in manufacturing facilities through a disciplined pillar approach. In particular, the focus was on increased employee involvement, empowerment and protection (safety first).

Zusammenarbeit

To date, we have supported the six German plants in 14 occupations. In 2015, we were commissioned to look for Plant Optimization Managers for four of the then six German plants, each with 800-1,800 employees. The requirement profile was very demanding. In this important leadership role in the transformation process, the ability to manage situations was particularly decisive, as the individual employees had to be picked up from where they stood in their processes. This required empathy, patience and the ability to recognize individual needs and potential. In addition, production expertise, experience with modern shop floor management using lean principles and the ability to manage international interfaces (best practices) were of course required.

The collaboration up to recruitment began with interviews with the Lean Office Manager in the USA, who managed the global roll-out, continued with Plant Optimization Director EMEA based in Luxembourg and finally led to plant level with interviews with plant management.

12 candidates were presented within 8 months. Four candidates were eventually hired, one of whom supervised two factory teams. In subsequent years, the pillars Work Place Organization (WPO), Daily Equipment Care (DEC), Continuous Skills Development (CSD), Reliability Excellence (RE), Focused Improvement (FI), Quality (Q), Production Flow (PF), Early Equipment Management (EEM) and New Product Industrialization (NPI) were successfully implemented.
